5 Misalignment Signals Every Science-Driven Project Should Be Watching

A quick diagnostic for leaders running research or development projects.

Science-driven organisations rarely fail projects because of bad science. They fail — or stall, or bleed budget in rework — because the people running the project are no longer working from the same version of reality. It looks like an execution problem. It’s actually a misalignment problem, and it’s diagnosable.

Below are the five places misalignment consistently forms in science-based teams, along with what to check for each one.

1. Unspoken assumptions Where it shows up: Differing beliefs about what the results need to show, what level of uncertainty is acceptable, or what the next stage of the project assumes is already settled. Check: Can your team write down what must be true for the current plan to succeed? If not, you have unmanaged assumption risk.

2. Undefined language Where it shows up: Words like “ready,” “final,” “milestone,” or “on track” carrying different meaning across research, operations, and leadership. Check: Pick three terms your team uses daily. Ask five people to define them. Count the distinct answers.

3. Fragile handoffs Where it shows up: Research-to-development, internal-to-external-partner, prototype-to-scale. Each transition is a point where standards, not just tasks, need to travel with the work. Check: When work comes back from another team, how often does it need reworking because the standard wasn’t made explicit going in?

4. Fuzzy governance Where it shows up: Decisions stalling because ownership was never assigned, or escalation only happens informally, if at all. Check: Can every team member name who decides what, and how quickly, without asking anyone else first?

5. A fractured project story Where it shows up: Stakeholders giving inconsistent answers about the project’s purpose, risks, or benefits — a reliable early signal of eroding trust. Check: Ask three people, separately, to describe the project in two minutes. Compare their answers.

Why this matters more in science-driven organisations

Science-based projects already carry high technical uncertainty — that’s the nature of the work. Misalignment adds a second, avoidable layer of uncertainty on top of it: not about the science, but about who believes what regarding the plan around it. The two compound each other, and misalignment is the one that’s fully within a leadership team’s control to remove.
